How to Train Church Sound Volunteers

The six week path
Each week has one job. Adding a second job to any week is how churches produce volunteers who half remember six things instead of knowing three things properly.

Two hours per week is one service plus arrival and teardown. Churches with a rehearsal the night before should count that separately, because a rehearsal is the best training environment available and the lowest risk place to let a new volunteer make mistakes.
What to teach in what order
Teach the signal path first, before any concept. A volunteer who understands that sound goes microphone to cable to stage box to console to amplifier to loudspeaker can diagnose 80 percent of Sunday faults by working along that chain. A volunteer taught equalisation first will reach for an equaliser when the real problem is an unplugged cable.
Second, teach gain structure, because it makes every later lesson easier and it is a rule rather than a judgement: average around -18 dBFS, peaks near -10 dBFS, fader at unity. Third, teach the feedback response, which is a reflex rather than knowledge: identify the channel, pull that fader, then deal with it. Not reach for the graphic equaliser, not pull the master. Fourth, teach the checklist. A written, timed sequence removes the memory burden entirely and is the single biggest reliability improvement a church team can make. How to build a church sound team
- Recruit for temperament, not for audio interest. The best church sound volunteers are calm, reliable and willing to follow a written procedure. Technical enthusiasm is pleasant but it correlates weakly with Sunday reliability, and a volunteer who wants to experiment during a service is a liability regardless of how much they know. Ask the people who already show up early.
- Write the system down before you train anybody. A one page signal flow diagram, a labelled channel list, the console scene names and the three most common faults with their fixes. If this does not exist, training is oral tradition and it dies with whoever leaves. Producing it takes an afternoon and it is the prerequisite for everything else.
- Run the first three weeks as pure observation. Hands off the console entirely. The trainee follows the signal path, sets up the platform, runs the line check and asks questions. Letting somebody mix in week one is how churches create volunteers who are frightened of the console, and fear produces operators who change nothing and fix nothing.
- Hand over the speech mix before the band mix. A speech only service is two or three open channels and one decision, which is a manageable first solo. A full band service is eighteen channels and a hundred decisions. Churches that start trainees on the band mix produce a much higher dropout rate, and the trainee usually blames themselves.
- Sit beside them and say nothing. Weeks four and five, the mentor sits at the console with their hands in their lap and only speaks when asked or when something is about to go seriously wrong. Taking over during a mentored service undoes the whole point of it and teaches the trainee that they are not really trusted.
- Debrief for ten minutes, every single week. One thing that went well, one thing to change, one question. Ten minutes immediately after the service while it is fresh. This is where most of the actual learning happens and it is the step churches skip most often, usually because everybody wants to go home.
- Set the roster at six people and defend it. Six volunteers on a rotation means serving about every third week, which keeps skills current without consuming every Sunday. A team of two produces burnout within a year and a team of twelve produces operators who have forgotten the console between turns. Six is the number that works for a single service church.
- Retrain the whole team whenever the system changes. A new console, a new wireless system or a rehung loudspeaker invalidates part of what everybody knows. Budget two hours of team retraining into every equipment purchase, and treat it as part of the cost of the purchase rather than as an optional extra.
The three faults volunteers must be able to fix alone
Almost every Sunday failure is one of three things, and a volunteer who can work through these without calling anybody has covered the realistic risk.

What to document and where to keep it
Four documents, all one page, all laminated and in the booth. First, the signal flow diagram: microphone to stage box to console to processor to amplifier to loudspeaker, with the physical location of each box written on it. Second, the channel list with the stage box input number, the channel name and the microphone type. Third, the Sunday checklist with times. Fourth, the fault card from the table above.
Keep a fifth document in a shared folder rather than in the booth: the system record. Console scene names and what each is for, the four feedback cut frequencies from your ring out, wireless frequencies in use and where they were coordinated, amplifier attenuator settings, and the serial numbers. This is the document that makes a system supportable by somebody who did not build it, and it is what turns your maintenance schedule from a wish into a routine.
Finally, plan the handover. Every volunteer team loses people, and the churches that survive it are the ones where the knowledge lives in documents rather than in one person. If your best operator moved away next month, could the church run a service? If the answer is no, that is the highest priority item on your AV list, ahead of any equipment purchase, and it costs nothing but an afternoon of writing.
